Why Help Content Fails and #contentstrategy

Content strategists ask a lot of questions about content. For help content, the question that should haunt content strategists is why help fails.
Most Help Fails the User
Most users think help content is useless. It’s an almost universal perception that help content will be, for the most part, unhelpful. It’s a last resort measure, when you can’t figure it out from the interface, when no colleagues are standing by to assist, when you’ve reached a certain level of frustration and have nothing else to try — only then do you bring yourself to begrudgingly click the help button. Why is it this way? How can we turn help around into a success story?
Content Strategy and Successful Help
Sometimes when I read about content strategy, a lot of the topics discussed seem subordinate to the larger question of why help fails. For example, here are some possible topics for discussions in content strategy:
- Content reuse
- User contributions to the help
- Metadata
- Messaging
- Voice and tone
- Content ownership
- Legal compliance
- Management of the content throughout the content life cycle
- Terms and vocabulary
- Style guides
- Content authoring systems
- Syndication of help content across social media channels
- Content versioning
- Search engine optimization
- Silo-type culture in the organization
While all of these factors contribute to the help experience, none seems to be a fundamental reason why help might fail or succeed.
What the Users Say
This morning I decided to ask a couple of typical computer users (who often complain about help to me) why they think why help often becomes a frustrating experience. I interviewed my dad (visiting in town this week) and my wife. You can listen to their experiences here (it’s 5 minutes long):

My father is a 75-year-old retired government worker, literature enthusiast, and Macbook and iPhone 4G user. In his most recent foray into help, he doesn’t have trouble getting to the right topic, but when he lands on the topic, the information is gibberish. He says he wants a more standard, predictable help experience across applications.

This savvy Mac/iPhone user says sometimes help just appears to be as a bunch of senseless numbers. He wants better English and more pictures.
I also interviewed Shannon, a 33-year-old incredibly sexy mother of four daughters, a popular blogger (on WordPress), a college-educated bookworm who reads more than she breathes, and a person with an extremely short patience and frustration threshold. She explains how she recently spent 2 hours looking at Ikea instructions to put together a desk before concluding that they shipped the wrong parts. Even though the manual was full of pictures (to the exclusion of all text), the instructions failed to provide the information she needed (to confirm or deny the validity of the parts).

This computer user says technical writers need to use the same terms she does. Otherwise, it's impossible to find the topics in the help. Is she nursing a baby while reading a book in a thrift store? Yes. (I'm in the background wearing an empty baby bjorn and browsing computer junk.)
Shannon also feels that applications such as iTunes and iPod, which are notorious for their “usability,” are in reality perplexing and unusable. She resists the idea that she’s “stupid” even when the help information is confusing or poorly worded.
She also complains about how difficult it is to find the right topic, which is why she often doesn’t use help. She stresses the need for technical writers to better understand users, especially the terms they use. She thinks she can’t find topics in the help because they’re named with unfriendly terms (and therefore obscure) rather than simply being absent from the manual.
A Content Strategy Framework
In an STC Summit presentation about Testing Content Strategy: What Works, What Doesn’t, Colleen Jones and Kevin O’Connor move toward some of these larger questions that I think we should be asking. As they evaluate content, they ask three questions:
• Can users find and read the content that they need?
• Do they understand it?
• Can they act on it?
Colleen and Kevin’s questions are the right focus. In applying this framework to help content, I would keep their first two questions and change the last to “Does help have the right information?”
I should probably interview a handful of other people to arrive at a consensus, and I might eventually do that. But for now, I’m going to generalize the three main reasons why help fails:
- Help lacks the right information (Relevance)
- The topics are hard to find (Findability)
- The content is hard to understand (Clarity)
Everything else is a footnote to the experience of help. If a help system lacks relevance, findability, or clarity, it’s going to fail for the user. In contrast, if help succeeds in these three areas but falters in some of the other criteria, such as style and tone, it will still be an okay user experience.

Help fails for three main reasons: the content isn't relevant to the users, the users can't find the right content, and the content (once found) isn't clear. Other aspects of help aren't deal-breakers for the user's experience.
Help Lacks the Right Information (Relevance)
The lack of relevant content is, I suspect, the biggest reason help fails. How many times do you dismiss a help file because you know your question won’t be answered there? Of you scan through the help but find that your questions aren’t in there at all. Either the help is too basic, or it doesn’t address your specific scenario. Either way it becomes useless — even if the content is legally accurate, conforms to a style guide, and is tagged with the right metadata.
Getting relevant content in your help requires you to get into your users’ heads, to talk with them and become familiar with the tasks they will perform, the questions they’ll ask, the language they speak, and the information they will need as they go about their processes. Figuring out this information is difficult. I’ll give you an example.
In my organization, we’re releasing a new member directory. The directory is pretty intuitive, which is why I haven’t written any help for it. But I need to. I look at the stream of feedback from users and can pick out questions here and there about the directory. The questions aren’t simple ones, such as, how do I update my profile? Or how do I upload a photo? The questions are more like, if I’m an out-of-unit leader, why don’t I have administrative rights to edit other profiles? Or, I received a blank screen when uploading my photo — are there some unstated requirements I didn’t follow about size, dimension, and format?
Getting relevant help content is the most difficult aspect of writing help. It’s nearly impossible to anticipate all the questions users will have, to understand the vocabulary they’ll use to describe their tasks, and to grasp the their environment and work processes. You can get this information from users, but most technical writers don’t have open access to users. You can’t just leave your cube and wander down on another floor to mingle with users. Often you can’t even call them. The project manager may feel uneasy about you contacting users, arguing that there should be “one point of contact.”
A few years ago, Joe Sokohl gave a presentation at Doc Train West about the Kobayashi Maru principle. It’s a Star Trek scenario that requires you to break the rules in order to win the game. That’s much the same story technical writers must take: to win the game, you have to break the rule that says “you can’t talk to the user.” You have to disregard these rules and start communicating with others outside your cube and outside your IT department. It’s hard. I don’t do it nearly as often as I should. But it doesn’t have to be arduous.
For example, as I was perusing user feedback last month, I ran across a user who seemed particularly frustrated, and she fit the exact role I was trying to better understand. Without asking permission from anyone, I emailed the user to ask if I could walk her through answers to some of her questions. In return, I said it would help me understand her perspective so that I could write better help.
She turned out to be a gold mine of information. She had so many questions and issues, it really made me think critically about the application. And it made me realize how woefully inadequate my help content was.
It’s impossible to create relevant help content while living in the bubble of your project team. Ask the project manager, the quality assurance tester, or the business analyst all the questions you want. They’ll get you 70 percent of the way there, perhaps. But it takes some interacting with users to understand all the information you’ll need for successful help.

The Right Topic Is Hard to Find (Findability)
Finding the right topic has been the ongoing focus of my series on Organizing Content. Organizing content is all about arranging and positioning help so that it can be found by the user in the moment he or she needs it. This could mean locating the help in the interface, or search-engine-optimizing it so that it rises to the top of the search results, or organizing it with various navigation facets, such as by most popular topics, latest topics added, format, or role.
There’s a certain paradox about findability that’s a little troubling. To make help content relevant, you usually have to add more information, including answers to the questions that users in different roles would ask, the information users in different scenarios would need, and so on. Creating help that is relevant to every user role, scenario, and purpose will bloat your help system with a lot of topics, perhaps twice what you initially anticipated. The more topics you add to the help, the harder it gets to find that content, because it gets buried. As a result, the help content becomes less informative, because users can’t find the information they need.
Compare the paradox to this analogy. You buy a pack of baseball cards. The pack of cards has a couple of your favorite players, but many are missing. Still, you can easily locate your favorite player cards and quickly read their stats and other information. One day your uncle gives you his baseball card collection. He has thousands of baseball cards in a box. You combine your small pack of cards to the thousands of other cards in the box. Now you may have all your favorite players in there, but you’re not sure because you can’t find any of them. Their easy location is scattered among all the other cards. You have more informative content, but you also seem to have less informative content at the same time.
Findability tries to solve this problem by organizing content in a way that makes sense to users. With baseball cards, you might organize them in alphabetical order, by team, by year, or by player positions. Using one of these navigational facets, you could then narrow down your search by the type of card you’re looking for and get to it more quickly than shuffling randomly through the pile.
Every help system has some organizing logic, but it’s usually just a series of topic-based folders that the technical writer thought made sense. In reality, topics easily overlap. One person’s organizing logic differs easily from another person’s — just look how people organize their files on their personal computers. In the end, the topic-based folder method is arbitrary and frustrating, particularly with large help systems.
Let’s look at a quick example. Open up Madcap Flare’s webhelp and expand the User Interface Elements – How to Use Each One book. When you expand this book, about 200 topics appear within it, in one flat, non-hierarchical list. The list is alphabetized, and it’s pretty much comprehensive of everything in Flare. I always look at this folder with a certain bewilderment. Is this the best way to organize help? Rather than trying to guess a logical structure of folders (for example, Using Topic Templates, Formatting Help Topics, Reusing Content, etc.), it’s just one big feature list. Despite this lack of structure, Flare’s search is surprisingly good.

The Content Is Hard to Understand (Clarity)
The third question involves an angle I haven’t explored much, but it’s the heart of what is driving my new series on Visual Imagination. The reader should be able to understand the concept or task you’re explaining. This sounds easy, but remember that technical writers tackle complicated concepts and processes. If it were easy, we wouldn’t be needed.
Most of the apps I document are kind of kludgy and only half-intuitive. They’re patterned after a business process that excludes outsiders by design. They’re created by people with a variety of skillsets, and no project ever has an infinite budget to fix mistakes in functionality and design. As a result, explaining how to accomplish a task or concept can require an unexpected degree of dexterity and articulation.
Certainly clear, articulate writing goes a long way toward helping users understand a topic. Adding examples with specific details, screenshots showing confusing areas of the screen, and using terms the user understands all play a part in clarity.
But there’s another element too: illustrations. It’s one of the most under-emphasized aspects of help that has the potential to convert boring, text-heavy help into engaging content.
Why add illustrations? Put simply, we are visual people. From the time we were children, we’ve been drawing pictures, seeing the world around us, painting with color, exploring what we see. Most users are visual learners. Pictures clarify and communicate. Shapes and locations and colors all give rise to relationships and patterns and hierarchies that mean something to the user in immediately understandable ways. More than anything else, illustrations can help clarify the big picture concepts that most users struggle to understand.
All too often when we create help topics, we drown them in words. We use the absolute easiest and laziest method to communicate the concepts to the hurried user. While text may be a good option when you have simple information to convey, such as where to turn off hyphenation in Illustrator’s text boxes, it fails when you tackle more advanced concepts, such as explaining how Illustrator’s Pen tool works. Remember that the software interface is a visual experience. Our tools to explain it should be visual too.
When you have technical concepts to explain, illustrating the information in ways users can see and immediately understand, whether through illustrations or through screencasts, will do more for help content than a hundred efforts to address other content strategies.
For example, if you were writing about bandwidth and trying to explain that each additional user strains the total overall download speed, wouldn’t an accompanying illustration make that concept much clearer for the user?
I’ve been trying to drive home concepts through illustrations in my past few posts. I’ve found that illustrating an idea also helps me clarify exactly what the concept is. As users see pictures in combination with text, it will reinforce the ideas and engender understanding like nothing else. Essentially you’re adding another sense to the interpretation of the information: sight.

Conclusion
No discipline has ever needed a focus on content as much as technical communication. At least half of the time or more, help fails for the user. When we talk about content strategy, we should consider the core issues that define the help experience for the user: relevance, findability, and clarity. These criteria are what constitute the experience of help.
By the Way, Is This Whole CS Context a Semantic Buzzword?
I’ve been phrasing this whole discussion in the context of content strategy. But ensuring relevance, findability, and clarity should be the core competency of any technical writer/communicator. In Sarah O’Keefe’s recent post on Content strategy for technical communication, the questions she asks about audience, information, deliverables, timeframes, formats, etc., are the same questions that any technical writer worth paying should be asking.
I asked, have we been approaching tech comm unstrategically all these years? She responded,
It’s my experience that most people focus on their available/preferred toolset, and then figure out what they can do with those tools to deliver tech comm. I am asking them to take a step back and really think about their requirements instead of limiting themselves to what their favorite content-development software is capable of doing.
If that’s what separates a content strategist from a technical communicator — taking a step back — then perhaps I have been a content strategist all along without knowing it. Certainly this blog is all about asking the larger questions rather than blindly carrying out orders from a project manager.
Column McAndrew also tackles this same semantic question in his post on DMN Communications, I’m a Content Strategist. Or am I?. He writes,
Call me old fashioned if you will, but what is the difference between a Content Strategist and a Technical Writer? While you are at it, add Information Developer, or one of the many other job titles bandied around, to the list. Aren’t they all fundamentally the same? If you changed your job title from a Technical Writer to a Content Strategist, would you operate any differently? If you do, I’d suggest you weren’t doing your job correctly in the first place.
I agree with Column. In the past, some people have made a distinction between technical writer and technical communicator to emphasize the larger, more conceptual thinking behind communication. Have we simply moved on to another term with “content strategy”?
I have to admit, I’m mixed. With web development, the term fits. But with help content, it seems redundant. A good technical writer is by default a content strategist.
Most of what I covered in this post — relevance, findability, and clarity — are core issues for technical writers. If technical writers don’t address these topics, they’re not doing their job. If they do address them, does it make them content strategists? If content strategists don’t address these issues, but instead focus on other reasons (such as style and review cycles), they’re not focusing on the main components that drive and define the user experience, so their role becomes somewhat trivial. In the end, both roles converge on the same issues, so separating the job titles makes little sense to me.

Wow. Lots of great stuff in this post. Let me tell you how we solve these issues from a small business standpoints:
1. Relevance – Documentation authors have to answer support requests. That is how we find out what our users really need and how to “speak their language” as you said. Your examples of directly contacting customers are excellent. You simply can’t rely on a product manager to translate customer needs for you.
2. Findability – This is a tough one. As you said, as your docs grow findability becomes more of a problem. We try to use hierarchy, but not too much nesting. With too much nesting users get lost. Obviously, good search makes a huge difference, but so can proper naming of content. In your example you say that Flare names everything by feature. But users don’t care about features, they care about tasks. Creating task-based help with names that are in the forms of questions such as “How do I Export a Document?” makes it easier for a user to find what they need. That being said, findability is the trickiest problem to tackle as our help content grows.
3. Clarity – Love this section. Illustrations are fantastic (and we need to use more of them). And more and more screenshots are so important. A screenshot convey SO much information that written text can’t. For example, a screenshot instantly tells me if the help is out of date or not. If there is an old screenshot up there that doesn’t match what I have I can be pretty sure the content is out of date. With text-based help I will only discover this after a long period of confusion and frustration as I try to apply instructions that are no longer correct.

Hmmm… This is another time I have to disagree. I know technical writers, techncial communicators, and content strategists and they are all distinct people. While you (and others) may say that a technical writer who doesn’t look at the same things a content strategist isn’t doing their job, they are doing precisely what’s required of them. For me, it’s a matter of what becomes a priority at each level.
I don’t mean to offend anybody, but there are tons of technical writers in India, China, and other countries. They take technical information and attempt to make it relevant to others. This may, or may not, include a good analysis of the audience but it gets the job done: the product has documentation.
A technical communicator is more concerned with rhetoric. She works on getting a message to the reader that is helpful to the reader and satisfies a specific need. The technical communicator is the tactician of the content strategy and implements the strategy.
The content strategist is broader. A good strategist focuses on the complete message of the entire body of the content. That strategist may also work on the production process and may work on a broad architecture for a corporate message. The content strategist paints with a large, broad brush. The strategist doesn’t necessarily get into the weeds of of particular portions of content; that’s left to the information architect – who will design the structures that work best with the overall strategy.
Of course, this could just be my warped view of the world. Feel free to set me straight.
Julio, I appreciate your careful eye. You make a distinction between a technical writer, technical communicator, and a content strategist. I have never seen an organization distinguish between these three roles in this way. I work in an IT department of 700 people. There are technical writers, period. Are you seriously telling me that your org has job titles that say “technical writer” and others that say “technical communicator”? I don’t believe that. Also, I don’t think technical communicators in the workplace think in terms of rhetoric.
I also don’t have any content strategists at my work. We need one for our web team, for sure. But among our user education team, we perform these same analytical, broad-stroke tasks that characterize the content strategist’s role.
I find it curious that you paint outsourced workers in India and China as “technical writers.” The term has come to refer to the blue collar work of producing written documentation that is often of substandard quality. I guess we need a way to classify and categorize the technical writers that produce a lower standard. If we have to still call them technical writers, then we’ll change what we call ourselves.

I know that the distinction does not formally exist, but when you analyze some of the work patterns in the workplace, you’ll find that there are folks who do take on these roles to a greater degree than others. The reality is that there are folks who basically only transcribe. Those or the people who need to be distinguished from the tenchical communicators who, whether they admit it or not, spend time and energy in the rhetoric of communications (in some orgs these folks are editors) for the organization. Then there are those who mold and direct the overall message: those are the strategists.
I contend that at some point in a mature documentation organizatin these distinctions do occur, even if not formally recognized.
I’m more in Julio’s camp, with regard to defining content strategy.
There are various measures of Information in Information Design theory you might want to look at and to assess Help. The most commonly missing factor is Affectation – the emotional engagement of the user to the information.
However, with regard to the meat of your message, I think the challenge for Help is that its metaphor for finding information is not the one people are using in their daily lives. Users are searching using Google rather than navigating through a menu structure. I suspect we’ll see a move over towards the Google model, with mini tables of contents contained within the body of the page itself.
Ellis, I know people use Google a lot, but I challenge the idea that users search more than they browse. Is there a study or other more academic source? Or are you generalizing because google has now become a verb synonymous with searching for information.
I wrote about this topic earlier in Browse Versus Search. In one study about the behavior of web users, only 5 percent of them searched websites. I think we overestimate the amount of searching people are doing.
Re affectation or the emotional quality of information, I remember listening to the webinar you did with Sarah O’Keefe and Tony Self a few months back. While I think tone is important, and certainly officialeze is out, when I interviewed a couple of my family members about why help is frustrating for them, neither of them mentioned that the help lacked an emotional quality. Again, are you referring to a study or other documented trend about the importance of the emotional appeal of help? Your argument would carry more weight with me if I knew they were more than simply observations from your point of view.
Maybe I’m just a glass-half-full kind of guy. But I don’t think the question should be “Why does help fail?” It should be “How can we make help work?”
That aside, I disagree that content strategy is just a new name for what technical writers have always been doing (or should have been doing). Content strategy is broader, and it has a different emphasis. However, the skill sets are complementary, and a good technical writer often can become a good content strategist.
Postscript: I loved your findability example, having spent a good part of my childhood sorting baseball cards. I’m still looking for that ’67 Mickey Mantle, though. Some things you just never find.
Larry, thanks for your comment. I used the failure angle rather than the success angle for several reasons. One, the responses are ultimately the same. To succeed, avoid doing these three things that cause help to fail. Also, the negative angle is more engaging than the positive angle.
Re the semantic question, maybe I have miscategorized myself. But I am hesitant to go rebranding my identity just because someone announced that the planning and questioning part of content creation is “content strategy.” I’ve always been doing this. For me, this is what writing is. For some reason in the field of tech comm, writing is what idiots do. It’s basically secretarial work and nothing more, except that the secretary is grammatically neurotic in following a style guide he or she once learned as the final truth.

That aside though I feel the issue is largely down to one’s job title. I am officially a Senior Technical Writer yet spend a lot of time doing precisely the type of things a content strategist does. We are a medium sized company who can’t have armies of people with different job titles. Therefore we have people with a single job title (in this case Technical Writers) some of whom have additional responsibility for content strategy. The key point I am trying to make is that it is more a method of working than a job title.

Colum, I really enjoyed your post. I think the content strategy discussion is very much theoretical right now. On the job market, usually you just see job listings for “senior technical writer.” I have never met someone in the help world whose official title is content strategist. In fact, I’ve only seen “technical communicator” used a couple of times. I bet if I took a poll on my blog, most would align with my experience.

1. There was a presentation at the UA Europe in 2008 or 9 when a speaker was talking about the difference between search (Google) find (in Help) and navigating via the Tables of Contents. They quoted some research. I think it was Matthew Ellison or Tony Self, but I can’t be sure. I’d need to fish our my conference notes. Also, I think we need to distinguish between TOCs and inline links for browsing.
2. Regarding the Affective issue, I’ve an article on this being published in the next edition of Intercom which you may find of interest. There’s now a 15 minute audio + slides on this subject from the TCUK conference on the Cherryleaf blog
I’m one of those people who do go to the help section when I need help, and I do get a bit frustrated when a search on a common task doesn’t return any results, only to discover the information I was looking for against some obscure technical description. But what frustrated me most is when the search returns something that is tangential to my needs, and I think I’m getting close to the answer. But when I click on ‘More info’ I get “find out how to buy newer version of overpriced bloated software”. I don’t begrudge software vendors trying to sell more and newer versions, but how in anyone’s mind does that constitute help?
On findability: I think we should not be afraid to duplicate information in the navigation. Like Greg DaVore said, you want task-driven navigation, but on the other hand, you also want the user to find the meaning of a menu option via a navigation structure that resembles the menu structure.
Why not do both? You can easily allow the navigation’s “Create Content > How to integrate a file” and “The Menu > File > Import” direct to the same HTML page.

However, my main takeaway from this article isn’t in your content – it’s in the posts that followed it.
Why? Because the discussion quickly dropped into a battle of semantics, theories, and philosophy. This concern with how-we-work over end-product has an immediate deleterious impact on what gets put in front of users.
Therefore it’s really no wonder so many users detest “help” and other forms of technical communication.

In my experience, it does fall on senior technical writers to instigate some content strategy. I’ve been at a company with shoestring resources for creating content and now at one with ample resources to hire good talent and get the necessary tools. In both places, no one is dictating strategy for the content creators. It’s been up to me to ask questions and find out how I fit into the marketing strategy, what verbiage is familiar to users, what kinds of questions they ask, and what use cases the help system fulfills.
Thanks for the shot of motivation on a Monday morning, Tom. I feel inspired to break some rules (or maybe just make some more connections in other departments) and find out what my help system is still missing.

This post is very informative, though i will re-read it after posting my brief comment here. I am a technical writer based in India and write for the users/audience based in the US (thousands of miles away from here). I am not sure if they like/dislike when they read (i hope they do)my guides. Often, I am told to keep users in mind while writing a user help. Ironically, I hardly know anything about my users and assume that what i express thru my guide is best understood by them. Our understanding about the users is based on assumption, as it shouldnt be. Thanks.
Regarding findability: search assumes that the user knows what he/she is looking for (or that you’ve set up your search function to cover a lot of alternate keywords); point-of-need help assumes that you know what the user needs at the point; and browsing requires a researched, thought out, user-focused structure. Personally I’d like to see all three.
Relevance (and clarity to some extent) comes back to the fact that there is too much writing about the product and not enough writing to the user. But in order to write to the user (and disparate users with different needs), you need to get to know the user(s), which can be difficult, as you say.
Regarding titles, I think there are a lot of technical writers doing content strategy (just like there are a lot of information architects, information designers, all those titles that overlap, doing content strategy). I think that good technical writers make good content strategists, because they ask the right questions. However, I think there are organizations that would value the title of content strategist more than the title of technical writer, and give that person more opportunity to do strategic things. Even if the technical writers have the same skills as the person called content strategist, there are people’s preconceived notions of what we do and what we are capable of, and it takes a lot of banging the head against a wall to make a little headway towards changing those notions.
